Every week there is a new announcement about what AI can do. Most of it is real. The capabilities are there. What the announcements do not cover is the gap between what AI can do in a demonstration and what it will do in your specific company with your specific processes, your specific data, and the specific people who will have to use it and maintain it.
That gap is what readiness is about. Not "can AI do this in theory" but "do we have the conditions for AI to do this here, now, in a way that produces results we can measure and sustain."
I built this framework after working through enough implementations to recognise the patterns. The companies that get results are not always the most technically advanced. They are the ones that did honest work on these four dimensions before they started building.
The four dimensions of AI readiness
Process clarity
AI and automation tools work on processes. If a process is not documented, consistent, and repeatable, there is no stable target to automate. This does not mean the process has to be perfect. It means someone needs to be able to describe it step by step, including what happens when something goes wrong, before any tool is pointed at it.
The test: could a new hire follow the process correctly without asking anyone questions?
Data availability
Almost every AI application depends on data: to train on, to process, to retrieve, or to act on. The questions are whether that data exists, where it lives, whether it is accessible to the tools that need it, and whether its quality is sufficient for the use case. Scattered data across multiple systems with inconsistent formats is not a blocker, but it is a prerequisite that needs to be addressed before implementation.
The test: if you needed to pull all records of type X from the last 12 months, how long would that take?
Team capacity
Every automation needs a person who builds it and a person who owns it after it is live. These can be the same person or different people, internal or external, but they need to exist. The second role, the owner, is the one most often skipped. An automation with no owner degrades: upstream processes change, edge cases accumulate, and nobody updates the workflow. Six months after launch the system is half-broken and half-worked-around.
The test: who is responsible for this automation working correctly in six months, and do they know it?
Leadership alignment
AI projects that lack leadership alignment fail quietly. The budget gets approved, the build happens, and then the system gets used inconsistently because different people have different mental models of what it is for. Alignment does not mean enthusiasm. It means agreement on three specific things: what problem this is solving, what success looks like in measurable terms, and who is accountable if it does not work.
The test: if you asked three people involved in this project to write down what it is for, would the answers match?
What low readiness looks like in each dimension
Low readiness is not a failure state. It is information. The value of an assessment is not a score but a sequencing decision: which dimension needs work before you start, and what does that work actually look like.
Low process clarity looks like this: a team member can walk you through the process verbally but nothing is written down. Each person does it slightly differently. When something goes wrong there is no documented escalation path. The process has exceptions that "everyone knows about" but nobody has captured. In this case, the first step before any AI implementation is a process mapping session: one to two days of structured documentation, not a full BPM exercise, just enough to create a stable, written description of what happens and why.
Low data availability looks like this: the data you need exists, but it is in three different systems with different field names, some of it is in email threads or PDFs, and pulling it together requires manual work from a specific person. This is solvable, but it needs to be treated as a prerequisite rather than something to figure out during the build. A data audit, two to three days of mapping where your data lives and what format it is in, gives you the information you need to estimate the real scope of an implementation before you start it.
Low team capacity looks like this: everyone agrees the project is important but nobody has explicit time allocated to it. The person who will build it is also responsible for four other things and will work on the automation when they can. There is no named owner for after launch. This is the most common and the most damaging gap, because it means the project will be built slowly, maintained poorly, and abandoned before it reaches its potential. The fix is either clearing genuine capacity before starting or planning for external support for the build phase with a clear handover plan.
Low leadership alignment looks like this: one leader sees the project as a cost-reduction initiative, another sees it as a way to scale without hiring, and the team lead sees it as a tool to reduce repetitive work. None of these are wrong, but if they are not reconciled before the build starts, the project will be pulled in different directions. The fix is a single alignment session, two to three hours, in which the specific problem being solved, the success metrics, and the accountability structure are written down and agreed on before any tool is selected.
Self-assessment checklist
Go through each question honestly. These are not trick questions. A "no" is useful information, not a problem. The goal is to know which dimensions need attention before you start building.
Count your yes answers per dimension. Four out of four means you can move forward in that dimension. Two or three means there is a gap worth addressing before starting. One or zero means that dimension needs focused work first. A project can proceed with some dimensions at two or three, but starting with any dimension at zero is a meaningful risk.
Where to start based on your profile
Most companies do not score evenly across all four dimensions. Here are the three profiles I see most often, and what the practical first step looks like for each.
Clear processes, scattered data
You know exactly what the process does and you can describe it step by step. The problem is that the data it needs lives in three different systems, some of it is exported manually into spreadsheets, and connecting it to an automation tool will require either integration work or a data consolidation step first. This is one of the more solvable profiles because the process design is already done. The data work is unsexy but finite.
First step: a data audit. Map where every relevant data source lives, what format it is in, and what it would take to connect each one to your target tool. This gives you a realistic scope before you commit to a build timeline.
Good data, undocumented processes
Your data is reasonably clean and accessible. The problem is that the process you want to automate exists mainly in the heads of the people who do it. Different team members handle edge cases differently. The automation will need a stable, written specification before it can be built, and producing that specification will surface disagreements about what the process actually is, which is uncomfortable but necessary.
First step: a process mapping session with the people who do the work. One to two days, structured, with the goal of producing a written flow that everyone agrees represents what actually happens, including the exceptions.
Strong potential, no clear owner
The process is clear, the data is accessible, and leadership is aligned on the goal. The gap is that nobody has explicit capacity to own the implementation. The person with the most relevant skills is already at full capacity. There is no plan for who maintains the system after launch. This project will be started, built slowly under competing priorities, and then left in an ambiguous state where it sort of works but nobody is actively improving it.
First step: an honest capacity conversation before any build begins. Either clear genuine time for one person to own this, or plan for external support on the build with a defined handover process to an internal owner.

The honest version of this assessment
Most readiness frameworks are designed to produce a favourable result. They ask questions that most companies can answer positively, produce a score that feels encouraging, and move quickly to tool selection. That is not what this is for.
The point of an honest readiness assessment is to find the gaps before they become expensive. The gap in process clarity that you discover during the build costs two weeks and a lot of frustration. The same gap discovered during an assessment costs half a day. The misalignment in leadership expectations that surfaces six months into a project costs the project. The same misalignment discovered before the project starts costs a two-hour meeting.
If your assessment surfaces uncomfortable findings, that is it working correctly. A company that knows it has undocumented processes and a capacity gap before it starts building is in a much better position than a company that discovers both things at month three of an implementation.
